How Undergoing Workplace Training Closes the Gap Between Theory and Execution Amy Smith, March 24, 2026March 25, 2026 Most engineers are taught the theory. They study the literature, attend the lectures, and are able to talk about the approach in a discussion. What fails is when they must use it in a real, live environment, on a system that matters, with real results. This is why on-the-job training matters; it is the only process that seals that window before it’s too late and something goes wrong, possibly endangering others, or causing a part of the project to be redone at triple the cost. Why “knowing” and “doing” aren’t the same thing There’s this thing in learning theory called the forgetting curve. Within two days of training, the average person loses 50-80% of the information presented – mostly since they haven’t used it yet. In generic office environments, too bad. In aerospace, defense, or systems engineering, that’s dangerous. The solution isn’t more training. It’s more tightly-coupled practice. Good workplace training programs include provisions for engineers to apply the new tool or method to a real or digital system and come back to the module with questions or insights within 48 hours. Post-instruction practice-phase length isn’t logic: it’s psychology. The longer a new concept sits without being used, the more likely it is to fade away and die. If you’re in the formal learning world, much of this will sound familiar. The 70-20-10 model suggests workplace learning should ideally break down into 70% on-the-job experience, 20% learning from others, and 10% formal training. Most current training programs to enter this space turn those numbers on their head. Heavy on formal content delivery, light on structured practice. It’s not accidental. From document-heavy workflows to model-centric execution One of the surest signs that theory and execution have split paths is when you find yourself stuck in an “innovative” environment where teams are still exchanging static documents to define a dynamic system. These have somehow persisted for decades. Not only do they immediately generate version-control angst, but the designed-in miscommunication between disciplines ensures you’ll have to change requirements, which, over time, becomes that most insidious of all engineering motivations: technical debt. Model-Based Systems Engineering (MBSE) is the art of using a shared, living repository to exchange the information necessary to evaluate, build, test, and deliver a system. Where that information is highly structured, easily connected, and constantly updating itself, design errors and rework are minimized. Instead of passing sets of requirements, or even worse, high-level and low-level designs, as structured or formatted text, MBSE is constantly updated, interconnected models. Shifting to this approach requires more than software access. It requires engineers who can think in models rather than paragraphs – and that’s a training problem. Structured mbse training gives teams the framework to move from static documentation to executable models that can be validated, versioned, and interrogated at any stage of the program. Equipping teams to critique legacy processes A potential benefit of effective workplace training that isn’t harnessed often enough is the application of new models to existing issues. When engineers are taught a “right” way to do something, they might be able to view a process they’ve always done a certain way in a new light. Where a structured system engineering methodology shows them how to do a process better, faster, and cheaper, it also offers a roadmap of indicators for everything likely to go wrong with a hastily implemented handoff in a workshop environment. Training doesn’t disrupt the organization here – it makes it smarter. This kind of structured process can only highlight where the old process was not effective. If the training was good, it should even show that engineer exactly where they went wrong in the past. But this can only happen in an adaptable environment. The organization must welcome this kind of structured critique or the advantages of training are lost. Measuring training by execution outcomes, not completion rates The training default metric is did people finish it. That’s a proxy for a proxy. A simpler measure is did something downstream change: less time-consuming errors caught in reviews, faster new system validation, reduced rework, shorter time from design to verified output. The last costs money in everything from overtime to schedule risk to product development cost. If a team completes a training initiative on model-based methods and the validation phase of their next program runs 20% faster with fewer revision cycles, that’s a return on investment – and not a soft human resources (HR) return, a business case return. Completion on some schedule is a measure all right. But it’s the worst possible measure because it’s simply a process measure. Instead, for any valuable training activity, establish a measure of the business or program effect you are trying to improve. Use that as the completion criterion. Specifically connect your training program’s content to next-phase or next-program benchmark improvements that are expected based on the training content and approach. Not “completion rate by Q3” but “requirement-caused rework reduction by the next phase gate.” That is the measure that then precedes the training approach and content and makes the selection rational internally. Training as connective tissue The only way to close the gap between theory and practice is to focus that training on application over coverage, provide engineers with supported opportunities to practice new techniques in realistic conditions, and then measure and adapt based on what actually changes in the work as a result. And when the work is high-consequence technical work, that connective tissue isn’t a nice-to-have.
